A lead comes in while you are showing a house. A past client needs a call back. You leave an appointment with six things to delegate and no time to type them out.

All three situations could use a voice agent. They do not need the same voice agent.

My view: start with ElevenLabs for a contained, voice-led phone workflow; choose Vapi when you need a configurable calling operation; consider GPT-Live for an assistant you can speak to while it delegates work; keep a good human ISA close to the conversations that win clients. ChatGPT Voice is an accessible place to practise and think aloud, but its consumer voice interface is not a drop-in outbound dialler.

And yes: a human inside sales agent can still be cheaper than a high-quality AI calling service. That is a question about utilisation, service fees and conversion—not simply whether a computer costs less than an employee.

The best option depends on who is making the call

Separate talking to your assistant from having your assistant talk to your clients. The first needs context and reliable delegation. The second also needs phone infrastructure, call routing, identity, a lead strategy and a workable handoff to a person.

These are starting recommendations based on architecture and documented features. They are not measured rankings of conversion or naturalness. A well-configured system on one platform can outperform a poorly configured system on another.

What you are actually buying

1. ChatGPT Voice / Live: useful immediately, with an important product distinction

ChatGPT's Live option supports simultaneous listening and speaking, interruptions, web search and memory. OpenAI's current help page says Live in Chat does not initially support connected apps or plugins. The same page describes a separate Voice in Desktop experience for eligible workspaces that can start tasks and coordinate agents. Availability depends on the account and environment. For a realtor, the immediate uses are rehearsal, appointment preparation, brainstorming and discussing follow-up wording. Do not assume that because ChatGPT can talk through a CRM update, that particular voice mode can execute it. Confirm the actual connection and inspect the saved record.

The programmable comparison is OpenAI's GPT-Live API. GPT-Live can keep a spoken conversation going while a separate backend handles reasoning and tools. That backend can be a supported Responses model or your own agent system. The application remains responsible for permissions, confirmations and durable task state. This is the architecture I would investigate for: “Update my buyers' preferences, prepare Saturday's tour, and give me a briefing on tomorrow's listing appointment.” The interface feels like speaking to one assistant; several pieces of work can sit behind it. It still requires integrations and engineering.

OpenAI's Realtime API is another programmable route. Its speech-to-speech architecture differs from GPT-Live's separate voice and backend design. Do not take a Realtime token-cost estimate and label it the price of GPT-Live. Source: OpenAI voice-agent architectures.

Best fit: personal voice interaction and custom delegation. Main trade-off: a model API is a building block; your team still has to supply the working real estate system.

2. ElevenLabs: my starting point for a focused voice-first pilot

Evaluate ElevenLabs Agents, rather than treating an ElevenLabs text-to-speech subscription as a complete caller. Its agent platform combines speech, model configuration, knowledge and tools. Webhook and MCP tools can connect an agent to external systems. Platform overview; agent tools.

Its native Twilio integration supports inbound and outbound calls. Human transfers are supported through documented phone configurations, but details matter: the advanced “register call” route does not support the same transfer functionality as the native integration. Test the route you will actually deploy. Native Twilio integration; register-call limitations.

I would start with a small brief: answer a listing-enquiry line, collect the caller's requirements, offer an available appointment, and transfer when the caller needs advice. The attraction is a contained agent-building experience with substantial voice control. That is an implementation preference, not evidence that its voices convert better.

Best fit: receptionist, simple intake and a carefully defined follow-up flow. Main trade-off: a polished voice cannot compensate for missing CRM context, incorrect property facts or a failed booking integration.

3. Vapi: my starting point for a configurable calling operation

Vapi provides phone-agent infrastructure with tools, outbound calling and campaign controls. Its documentation includes CRM lookup, qualification and calendar-booking examples. It also documents GoHighLevel and Make workflow integrations, plus custom server tools. Lead qualification example; tools and integrations; campaigns.

That makes it a sensible candidate when a team needs different calls for new leads, missed enquiries, appointment reminders and reactivation, with routing rules and structured outcomes. Someone still needs to own that operation.

Vapi and ElevenLabs are not mutually exclusive. Vapi supports ElevenLabs as a speech provider. You can use Vapi for the calling workflow and ElevenLabs for the speaking voice. Best fit: a team with technical support, CRM automation and a need to choose or change components. Main trade-off: more configuration choices and more separate costs to understand. A platform fee is not a managed ISA replacement price.

4. A human ISA: the benchmark worth keeping

An inside sales agent can qualify leads, make appointments, maintain the database and nurture prospects over time. A good one can also recognise that a seller's hesitation is about a family situation, or that a “not yet” deserves a different next step.

Human service varies enormously. Training, reliability, supervision, turnover, incentives and knowledge of your market all matter. A cheap job advertisement is not proof that a strong ISA is available at that rate.

There is nevertheless evidence for taking offshore labour economics seriously. An August 2026 real estate ISA advertisement listed $4–$5/hour for a 40-hour week (the advertisement does not explicitly identify the dollar currency). A September 9 posting seeking an experienced ISA listed PHP50,000–60,000 plus bonuses and included Follow Up Boss work. These are employer advertisements, not representative salary surveys or verified hiring outcomes; the second remains in its stated currency. Hourly job posting; experienced ISA posting.

Best fit: valuable prospects, relationship nurture and work spanning calls, messages and administration. Main trade-off: finite scheduled capacity. One person cannot answer five simultaneous calls or provide every shift without additional coverage.

What the advertised prices actually include

Use the live pricing page and your actual invoice together. September's ElevenLabs pricing page differs from an older help-centre credit table; this article uses the current public Agents pricing page.

ChatGPT subscription sources: Plus pricing and Pro tiers. As of September 10, new subscriptions and upgrades to the $200 Pro tier are temporarily paused; existing $200 subscriptions are unaffected. API usage is billed separately from ChatGPT.

For scale, 3,000 minutes at the GPT-Live voice-session rate is $150 before the backend and phone system. Vapi's hosting layer alone also comes to $150 at that volume, but the included functionality differs. Identical subtotals do not establish identical total cost.

Carrier charges are another layer. Twilio lists typical US/Canada outbound local calling at $0.014/minute, with destination exceptions; phone numbers, media streaming, recording and conference legs can add charges depending on the design. Do not add every line item blindly—identify which ones your call path uses. Source: Twilio Canada voice pricing.

Ask an implementation partner for an itemised estimate covering setup, monthly management, included usage, overages, integrations, phone numbers, failed attempts, voicemail time, transfers, monitoring and support. A managed service that handles those jobs can reasonably cost more than raw APIs. Compare the service you receive.

Can a human ISA still be cheaper? Yes—with the right denominator

“AI costs 20 cents per minute; my ISA costs $6 an hour” compares a usage charge with a paid working hour. The human may spend only part of that hour in connected conversation. The rest can contain dialling, notes, research, texts, breaks and unanswered calls.

Human labour cost per connected minute = loaded hourly cost ÷ connected conversation minutes per paid hour.

The table below is arithmetic, not a claim about typical compensation or productivity. “Loaded hourly cost” should include the employment or service expenses you allocate to the hour.

That also explains why replacing a busy ISA can destroy value even when the AI has cheaper conversation minutes. The ISA may do useful non-call work during the other half of the hour. The table allocates all their labour to calling; it does not value that additional output.

A monthly example where the answer flips

Assume the same 3,000 connected conversation minutes, $350/month in AI fixed costs, and a human at $6 per paid hour who produces 30 connected minutes per hour. Give the human another $250/month of overhead. These assumptions are chosen to illustrate a decision, not to quote a vendor or promise equivalent performance.

  • Lean AI scenario: 3,000 × $0.15 + $350 = $800/month.
  • Premium AI scenario: 3,000 × $0.35 + $350 = $1,400/month.
  • Human scenario: 100 paid hours × $6 + $250 = $850/month.

The human is slightly more expensive than the lean AI scenario and substantially cheaper than the premium one. If that same human produces only 15 connected minutes per hour, the required 200 hours bring the cost to $1,450. A full-time salary floor or a minimum service contract could change the answer again.

Here, the AI rate is an effective variable cost per connected conversation minute: allocate all variable charges, including billable voicemail and other non-conversation time, across connected minutes. The fixed amount includes support and monthly setup amortisation. For example, a hypothetical $1,800 implementation spread over 12 months adds $150/month; it is still $1,800 cash paid up front. Account for subscriptions and included minutes once.

The stronger comparison is total programme cost divided by qualified appointments held. If the $800 AI programme produces 20 held appointments, it costs $40 each. If the $850 human programme produces 30, it costs about $28.33 each. Those are invented outcomes to show the formula. Only your pilot can supply real conversion data.

When does a human cost less?

An illustrative cost model, not vendor quotes or measured conversion rates. Change the inputs to match your operation. It compares equal connected minutes; it does not assume equal results or 24-hour coverage.

Use the same conversation volume for both options.

All variable invoices ÷ connected minutes, including non-conversation charges.

Management, setup amortisation and other fixed costs; avoid double-counting included minutes.

Human staffing: 100 paid hours/month. This can exceed one person's capacity. The model does not price extra shifts, recruiting or additional hires unless you include them.

AI = connected minutes × effective variable rate + fixed costs. Human = max(minimum paid hours, connected minutes ÷ connected minutes per paid hour) × loaded hourly rate + fixed overhead. Divide each total by its own qualified appointments held to compare outcomes.

Eight realtor use cases, and how I would deploy them

1. CRM follow-up after a new enquiry

A lead requests information about a listing. The system checks that the call is permitted, retrieves the enquiry, calls with that context, records requirements and offers a next step. Start with ElevenLabs for a contained flow or Vapi for a broader CRM operation.

The useful outcome is a correct record and an accepted next step. Write back the contact ID, call outcome, timeline, requirements, consent or opt-out status, appointment status and the person responsible for follow-up. A transcript dumped into a notes field is an incomplete workflow.

2. Database reactivation

This is a good candidate for a human-led pilot with AI preparing the call list and summaries. Older records often have uncertain consent, stale phone numbers and missing relationship context. Do not treat “already in my CRM” as permission for automated marketing calls.

If an AI caller is appropriate, begin with a small, eligible segment and a useful reason to call. Compare similar lead cohorts and contact windows. Counting dials encourages volume; counting qualified conversations and held appointments encourages useful work.

3. After-hours answering and missed-call recovery

This is one of my preferred first AI use cases. Answer the enquiry, establish which property or service the caller wants, capture an accurate message and offer a callback. Build a human escalation path and specify what happens when no human is available.

A booking offer must come from a real calendar. If the calendar is unavailable, capture preferences and label the appointment as pending. Never convert “I will ask the agent” into “you are booked.”

4. A voice assistant you delegate work to

After a showing: “Add that the buyers want a quieter street. Draft a follow-up. Prepare three alternatives for Saturday.” This is where GPT-Live's separation between conversation and background work is particularly interesting.

The assistant should identify the correct buyers, preserve the new preference, prepare the work and report separate statuses. “CRM updated; email drafted; shortlist still running” is useful. A general “all done” without evidence is not.

5. Showing coordination and reminders

An agent can request an appointment, capture confirmation, handle a reschedule and send an authorised reminder. Start with routine confirmations. Multi-stop tours add office hours, travel buffers, appointment windows and access restrictions.

Keep requested, confirmed, declined and rescheduling as separate states. Share access instructions only with authorised recipients. Do not let an unverified caller obtain client or property-access details.

6. Listing enquiries and buyer qualification

Use an approved, current property source for asking price, status and other listing facts. Ask about timing, location and practical requirements. Hand off negotiation, representation decisions, unusual financing questions and uncertain property claims to the realtor.

A fluent response about a basement apartment is not evidence that it is legal. An unavailable fact should remain unavailable until someone verifies it.

7. Past-client care and referral conversations

I would usually have AI prepare the briefing and let a person make the relationship call. A home purchase anniversary, a referral request or a sensitive change in plans rewards continuity and judgment.

Automation can still maintain reminders, draft follow-ups and capture the next step. Do not force every useful workflow through an autonomous caller simply because the voice sounds good.

8. Coaching, appointment briefings and daily planning

Use ChatGPT Voice to rehearse the next seller conversation or practise responding to objections. Use a connected work assistant when you need a briefing from your actual calendar and CRM. Make the boundary explicit: a rehearsal can be fictional; a client briefing must be sourced.

Voice quality is more than a beautiful voice

A studio-quality demo is a poor substitute for a call to a distracted person on a mobile phone. Evaluate the configured system, the phone connection and the complete workflow together.

  • Turn-taking: can the caller interrupt, correct a detail or pause without the agent talking over them?
  • Understanding: does it capture names, street addresses, unit numbers, email addresses and “next Thursday” correctly?
  • Response time: measure median and slow-case response delays, especially while a tool runs. Do not compare incompatible vendor latency metrics.
  • Conversation: does it answer the actual question, handle a refusal and stay concise?
  • Action accuracy: did the appointment or CRM change really happen, once, on the correct record?
  • Recovery: can it handle voicemail, a dropped call, a calendar failure or a request for a person?
  • Business outcome: how many eligible leads become qualified conversations, appointments held and clients?

Have your own callers rate naturalness and usefulness on the same scenarios. Keep voices and scripts consistent when comparing backends. When comparing complete packages, record all components so the result is reproducible. We have not run a controlled head-to-head trial for this article and do not claim a measured winner.

The operational details that decide whether this works

A real CRM integration needs more than a vendor logo. In Follow Up Boss, GoHighLevel, BoldTrail or another system, confirm that your account and integration can read the correct contact, write the required fields, trigger the intended workflow and preserve ownership. API access and third-party connectors vary. Vapi documents GoHighLevel support; that does not establish plug-and-play support for every CRM.

Give internal delegation and public phone enquiries different permissions. An authenticated realtor can request work against their account. A caller who merely knows the agent's name should not be able to retrieve the CRM, change recipients or authorise documents. Verify identity, limit tools and log the actual result.

Keep a reachable human fallback, a retry policy that avoids duplicate appointments, and a way to stop a campaign immediately. Tell people they are speaking with an AI assistant. Use an authorised voice; do not impersonate the realtor.

For Canadian outbound marketing: the CRTC's ADAD rules require express consent for covered telemarketing calls and apply even where a call is exempt from National DNCL rules. Assess whether your synthetic-voice design falls under those rules; an existing relationship is not a blanket ADAD exemption. For US calls: the FCC recognises AI-generated voices as artificial voices under the TCPA. That brings applicable consent restrictions into the design; requirements depend on the call, destination and purpose. Confirm the campaign's current federal and state requirements before launch. Also establish appropriate recording notices, retention, access controls and treatment of client data for your jurisdiction and brokerage. These are part of a working phone service, and their costs belong in the comparison.

Run a small pilot before replacing a person

Start with a single job, such as after-hours listing enquiries. Write down what success means before choosing a voice.

  1. Build the same test pack. Include a normal enquiry, an interruption, a correction, an opt-out, voicemail, an unknown property fact, a failed calendar and a human-transfer request. Use test contacts before real leads.
  2. Verify completed work. Inspect the CRM and calendar after each scenario. A pleasant call with the wrong outcome fails.
  3. Run an eligible, limited live pilot. Compare similar lead sources, lead ages, calling windows and scripts. Record attempts, answers, qualified conversations, bookings and appointments held.
  4. Count the full cost. Include implementation, unused minimums, usage, supervision, integration maintenance and human handoffs. Keep AI and human programme costs separately visible.
  5. Make the decision on outcomes. A short pilot can expose failures but may not establish stable conversion differences. Keep observing until the volume and sales cycle support a conclusion.

For internal delegation, replace the appointment metric with cost per correctly completed task and the realtor's actual time saved. A five-minute voice session that removes thirty minutes of administration can be worthwhile without making a single sales call.

What I would choose for a realtor today

Solo agent: use ChatGPT Voice for rehearsal and planning. Trial a focused ElevenLabs receptionist if missed calls are a real problem. Avoid buying a complex calling stack before there is enough recurring work to justify operating it.

Team with CRM automation and technical support: evaluate Vapi for routing, lead workflows and provider flexibility. Put the full monthly service cost beside an actual human ISA proposal.

Agent who wants to delegate by speaking: evaluate a connected GPT-Live application or an eligible desktop work experience. The deciding test is whether your records, tools and task results carry through correctly.

Team with a productive ISA: give that person AI support for preparation, records and after-hours intake before trying to replace them. Measure whether the combined system improves coverage and frees time for better conversations.

The most useful purchase may be a hybrid: AI answers and organises; a person handles the conversations that deserve judgment; the realtor makes the representation and deal decisions. Buy the system that produces dependable follow-up at an acceptable cost per outcome. A convincing voice is only one part of that system.

Common questions

Can ChatGPT Live call my CRM leads automatically?

Do not assume the consumer ChatGPT voice interface is an outbound CRM dialler. A programmable service built with OpenAI voice APIs needs phone transport, CRM connections and an application that operates the workflow. Account-specific desktop task capabilities are a separate product question.

Is ElevenLabs better than Vapi?

They overlap, but they are also composable. Compare ElevenLabs Agents with a complete Vapi configuration for your workflow. Vapi can use an ElevenLabs voice, so voice preference alone does not settle the platform decision.

Is a human ISA cheaper?

Sometimes. Loaded compensation, connected minutes per paid hour, non-call work, minimum staffing commitments and conversion determine the answer. Use the calculator as a sensitivity model, then replace its assumptions with invoices and pilot results.

What should I automate first?

Choose a narrow, repetitive workflow with observable results: after-hours enquiry capture, permitted appointment reminders, or an authenticated realtor's showing notes and follow-up drafts. Expand when the system reliably completes that work.
